Plan the extra services together
List carol services, rehearsals and Christmas Eve before asking for volunteers. People need to see the whole commitment and tell you when they are away.

Eight weeks before: agree the dates
List each service, rehearsal, setup and pack-down. Confirm the location, times and responsible leader. Mark tentative plans clearly and identify essential roles.
Six weeks before: ask for availability
Send the dates together with a reply deadline. Ask how often people want to serve. Include rehearsals and allow people to decline without explaining their plans.
Four weeks before: confirm the rota
- Fill roles that need specific skills or approvals first.
- Check people serving across multiple teams.
- Allow breaks between services.
- Ask volunteers to confirm their assignments.
- Agree suitable backups.
If there are gaps, discuss a simpler plan with the service leader while there is time to change it.
Two weeks before: brief the team
Share the current rota, arrival times, meeting points and team contacts. Say where updates will appear and make changes easy to spot.
The final week: resolve missing replies
Follow up individually. Check that new volunteers have support and that leaders have the latest plan and handover notes.
