Confirm the gap, then arrange cover
When a volunteer cancels, let one coordinator manage the change. That avoids two people booking different replacements.
1. Check the role and service
Thank the volunteer for telling you. Confirm which assignment needs cover; they do not need to share personal details with the team.
2. Find a suitable replacement
Check the role’s training and approval requirements. Ask an agreed backup first. If nobody suitable is available, agree a simpler service plan with the responsible leader.
Hi [name], can you cover [role] at [service] today? Arrival is [time], and [lead] will meet you at [place]. No problem if you can’t. Please reply by [time] so we can confirm the plan.
3. Update the rota
Once someone agrees, update the assignment and confirm with the replacement and team leader. Share the arrival details and handover notes. Close any other cover requests.
4. Check the whole team
Moving someone from projection to sound leaves another gap. Check the revised plan, including setup and pack-down. Record any agreed changes to the service.

Update the assignment and tell the team. For urgent cover, contact the replacement directly too and check they have seen the final plan.
After Sunday
Review the backup list, training needs and reminder timing. Discuss recurring gaps with the people involved rather than judging someone’s commitment from one cancellation.
